Every line in this roadmap carries one person's name, a date, and the number it exists to move. That constraint is why the plan comes back at nine to fourteen items rather than forty: if your team cannot staff a line inside ninety days, it does not go in, however right it is. The roadmaps I am asked to redo failed for the same reason each time, which is that nobody on the client side was named against anything in them.
The diagnosis:
I read the offer before the account. Most Gulf growth problems that arrive labelled as a media problem turn out to be a price, a delivery radius or a payment rail: a Saudi checkout with no mada acceptance, a delivery promise that only holds in two Dubai communities, a token the audience cannot lawfully buy from where they live. When that is the finding, you hear it on day four and we stop paying for the rest of a media audit.
Measurement comes next, because nothing after it can be trusted otherwise. Events Match Quality on the Meta conversions API. Whether GA4 runs server-side or on a browser tag Safari has been discarding for years. And the orders that never reach your analytics at all, because the transaction completed inside Talabat's app and all you ever see is a settlement file at month end. In food and beverage accounts here that gap is regularly the largest single block of unattributed revenue in the business.
Then channel, then creative, in that order, and only the parts where I actually found something. An audit that scores all nine of your channels out of ten is an audit that found nothing and is hiding it behind a scorecard.
The 90 days:
Three blocks of thirty days. The first is almost always measurement plus one thing you should stop doing. The second is the test that decides the quarter, designed as a geo holdout with the cities chosen and the minimum detectable effect stated before it starts, so that the result is read rather than argued over. The third depends on the second and is written as two branches.
Where an item has no possible owner inside your company, it says so: no owner, hire or cut. Six of those in a row is itself the finding, and it is a hiring conversation rather than a media one.
Deliberately out of scope:
I do not bid to run the media I recommend, and I take no referral fee, commission or rebate from any agency, platform or reseller named in the document. That is in the contract. It costs me the follow-on revenue and it is the only reason the roadmap is worth reading.
I do not rebuild your tracking. I specify it, your engineer or agency implements it, and I review that implementation once at no additional fee, because a first block implemented wrongly wastes the whole quarter.
No creative production. No media plan with rates in it. No organic social calendar.
Wrong buyer:
If the decision has been made and you want a document that supports it, we will both regret this by week two.
If paid spend is under roughly thirty thousand dollars a month, there is usually too little surface for a ninety-day plan to change the trajectory, and I will say that on the call rather than sell you the entry package.
If the person who can approve spend will not attend both working sessions, I decline. The roadmap is written inside those sessions, not delivered after them.
