The ceiling on a channel is almost never the title. Of the 38 channels we have taken through this review since 2021, 29 were already being served the impressions they asked for: the target query returned them, search click-through sat between 2 and 4 percent, and average view duration fell off a cliff before the 40-second mark. The work is figuring out which of the three surfaces a channel is actually losing on, and whether the loss happens before the click or after it. We split impressions and click-through by traffic source first, because a title that wins in search and dies in Suggested is a net loss on most channels, and Suggested is where the volume lives. Then relative retention against YouTube's own benchmark at 30-second resolution, on videos that earned reach and failed to hold it. That comparison decides everything downstream. A retention problem and a packaging problem look identical in a rankings report and have nothing to do with each other. The packaging decisions: Thumbnails and titles get tested where the video carries enough traffic for a three-way Test and Compare to resolve inside a fortnight. Where it does not, we make the call, put our name on it, and tell you it was a judgement rather than a result. Descriptions are written for the first 157 characters and the chapter list; the remainder is boilerplate and we treat it that way. Tags we ignore. If someone has sold you a tag list, that money is gone and we are not going to pretend otherwise. Channel architecture: Playlists ordered so the second video is the one that holds the session, not the one published next. Gaming channels get built around the patch cycle, which means the evergreen tutorial and the patch-day reaction cannot share a playlist or a thumbnail language, because one of them is worth watching in nine months and the other is worth watching for six days. Pet channels have the opposite problem: nothing ever dates, so the archive competes with itself and the fix is pruning and consolidation rather than publishing. We will tell you which videos to unlist. What is not included: No scripting, no editing, no paid promotion, no view or engagement purchasing under any description, no Shorts strategy sold as a growth plan. We do not manage upload schedules and we do not run the community tab. We do not produce a monthly rankings deck, because position for a query is not how this platform decides who gets shown. Who should not book this: Channels under roughly 5,000 subscribers, where there is not enough traffic to test anything and the honest advice is to publish another twenty videos first. Channels where the person cutting the video will not change the opening 30 seconds on the evidence, since that is the single change that matters most and everything else is decoration around it. Anyone who needs a specific subscriber number by a specific date. We can tell you what is suppressing a channel and what we would change. We cannot promise what an algorithm we do not control will do with the result, and a shop that does promise it is guessing at your expense.
